How to Create a Consulting Case Study That Sells
How to Create a Consulting Case Study That Sells
"We helped a client improve their business."
That's not a case study. That's a nothing statement.
Real case studies follow a format that builds credibility and converts readers into clients.
The Case Study Formula
Every effective case study answers four questions:
1. Who is the client? (Context)
Industry, size, situation. Make it relatable to your target audience.
2. What was the problem? (Challenge)
The pain point that brought them to you. Specific, quantified when possible.
3. What did you do? (Solution)
Your approach, methodology, and key actions. Show your expertise without giving away the farm.
4. What happened? (Results)
Measurable outcomes. Numbers, percentages, timeframes.
The Structure
Title (Outcome-Focused)
❌ "Case Study: Acme Corporation"
✅ "How Acme Corporation Increased Sales Pipeline by 340%"
Overview (2-3 sentences)
Quick summary for skimmers. Include the key result.
The Challenge
- Client background (anonymize if needed)
- The specific problem they faced
- Why it mattered to their business
- Previous attempts to solve it
The Solution
- Why they chose you
- Your diagnosis of the underlying issue
- The strategy and approach
- Key interventions and timeline
The Results
- Primary outcome (the headline number)
- Secondary outcomes
- Client quote
- Timeframe for results
Key Takeaways (Optional)
Lessons that apply beyond this specific client.
Example: Before and After
Before (Weak Case Study)
"We worked with a retail company to improve their marketing. Our team implemented new strategies that helped them grow. The client was very satisfied with the results."
After (Strong Case Study)
"Challenge: ModernRetail (DTC e-commerce, $5M ARR) was spending $50K/month on paid ads with a 1.8x ROAS—barely breaking even. Previous agencies had optimized bids and creative without addressing the underlying funnel issues.
Solution: We restructured their post-click experience, implementing:
- New landing pages with stronger value propositions
- Abandoned cart sequences with 4-email cadence
- Retargeting segmented by browse behavior
Results: Within 90 days:
- ROAS increased from 1.8x to 4.2x
- Customer acquisition cost dropped by 56%
- Same ad spend generated $127K additional monthly revenue
'We finally understand why our ads weren't working. The ROI paid for a year of their fee in the first month.' — Sarah Chen, CMO"
Getting Permission
During the Engagement
Set expectations early: "Once we've achieved great results together, I'd love to create a case study. We can anonymize details if needed."
After Results
Ask specifically: "The results we achieved together are really impressive. Would you be comfortable with a case study? I can share it before publishing."
If They Decline
Offer options:
- Full anonymization ("A mid-market SaaS company")
- Internal use only (for proposals, not public)
- Testimonial quote only (no case study)
Where to Use Case Studies
On Your Website
Dedicated case study section. Gate longer versions for lead generation.
In Proposals
Include relevant case studies. Match the client's industry/challenge.
On Pitch Pages
Embed case study highlights directly into ConsultPitch pages.
Social Content
Break case studies into social posts:
- The problem (day 1)
- The solution (day 2)
- The results (day 3)
Sales Conversations
Reference during calls: "We worked with a company in your space who faced a similar challenge..."
Case Study Pitfalls
- Too generic - Specifics build credibility
- No numbers - "Improved results" means nothing
- No client voice - Quotes add authenticity
- Too long - Get to the point
- No CTA - What should the reader do next?
Build Your Case Study Library
Document results from every engagement. Even if you can't use names, you can use:
- Industry types
- Challenge categories
- Outcome ranges
